A community team can answer from approved information and route cases, but it does not automatically have authority to amend an order, issue a refund or make a sensitive decision. Before commissioning the service, define what can be resolved in conversation, what requires internal access and who owns the outcome after escalation.
The boundary becomes visible when a customer asks for something the reply writer cannot authorize. A contract measuring only the first response can produce repeated “we have escalated this” messages without anyone accepting the case. A useful Social Content and Community Management scope connects replies to decision authority, escalation routes and verified coverage hours.
Classify messages by the decision they require
Positive versus negative is not enough. An angry opening-hours question may have an approved answer. A polite safety-related report may require specialist handling. Classify the work needed, not just its tone.
| Message type | Permitted community action | Decision owner |
|---|---|---|
| General product question | Approved information or an appropriate destination | Product-information owner |
| Specific order issue | Approved private route and case handoff | Customer service or operations |
| Refund or exception request | Acknowledge without an unauthorized promise | Commercial-policy owner |
| Sensitive or safety report | Stop improvising and escalate | Authorized specialist owner |
| Abuse or prohibited content | Apply the approved moderation policy | Account and policy owner |
Do not collect personal order details in public comments. Define the minimum information needed in the approved private route and the authorized verification process. Community management is not unrestricted permission to search customer records or disclose details to anyone asking.
Write response boundaries, not only templates
A useful response guide records the information source, review date, permitted statements, prohibited promises and escalation trigger. A friendly sentence can create an operational commitment the company cannot meet, such as approving a refund or delivery date before the responsible team checks it.
Content Strategy and Production can establish tone and approved answers. Templates should help staff understand the situation, not force every complaint into one script. English adaptation must not broaden an Arabic promise or remove a condition.
Define when scheduled publishing should be held and who authorizes resumption. Routine account administration does not give every moderator authority to issue a crisis statement. If coverage outside normal hours is required, verify an actual authorized team and a separately defined arrangement rather than accepting an unsupported “always available” claim.
Worked hypothetical merchant scenario
This is a training example, not a LAB client case. A home-products merchant receives three messages in one morning: a product-size question, a delayed-order enquiry and a report potentially involving safe use.
The community moderator answers the size question from the approved product sheet. For the delayed order, they direct the customer to the designated private route without requesting order details publicly, then hand the case to operations. They do not confirm a revised date before the operational owner approves it.
For the sensitive report, the moderator stops using the ordinary complaint template and escalates to the designated specialist with the minimum necessary information. They do not improvise technical or medical advice, and the report is not dismissed because the account has few followers. The authorized owner and company policy determine the next response.
The test does not end after three replies. The team checks whether the handoff reaches an available person, is accepted and returns an approved outcome that can be communicated. If the delayed-order owner is absent, a backup must respond or the stalled case must become visible. Sending the customer a private-contact link does not make the issue resolved.
Build a handoff that can be followed
Request a case identifier, category, arrival time, owner, next action and closure state. A new platform is not always necessary; a controlled record may support a bounded initial scope. Where channels and owners multiply, Marketing Automation and Lifecycle Journeys may connect the handoff to its owner without implying that support staffing is included.
Consider the endpoint from the customer’s perspective. GOV.UK’s service-measurement guidance notes that whole journeys may require evidence beyond digital counters. Here, the practical application is testing whether a case reaches an authorized answer or resolution, rather than measuring only first response. Measuring service success.
Report what was resolved through general information, what was escalated and what remains with an internal owner. This prevents operational delays from disappearing inside an impressive reply rate. Define closure and reopening when a customer returns with the same unresolved issue.
Acceptance tests for the service
- Coverage hours, channels and backup responsibility are explicit.
- Each conversation category has an authority boundary and information source.
- Sensitive personal details are not requested publicly.
- Refunds or technical decisions are not promised without authorization.
- Internal owners accept escalations and delays remain visible.
- Arabic and English responses preserve the same meaning.
- Templates or publishing can be paused for appropriate review.
- Reporting distinguishes replied, referred and resolved.
Common mistakes include deleting legitimate criticism merely because it is uncomfortable, making unsupported promises to improve response time, and treating community management as a fully staffed contact centre. Apply a known moderation policy to behavior rather than using moderation to create a falsely positive picture.
The supplier review should sample difficult cases as well as routine questions. A hundred correct opening-hours replies do not compensate for one untested escalation route. Equally, a specialist case waiting for an internal decision should not be represented as an agency failure if the agreed handoff was completed and the dependency is documented.
Frequently asked questions
Does community management include working on orders inside the store?
Only if access, actions and responsibility are explicitly agreed. General replies and routing do not imply permission to change orders or operate the store.
Must every comment receive an immediate reply?
Use a policy reflecting the case’s risk and actual coverage. A fast wrong answer can make the situation worse; do not invent a universal response promise.
Who approves a response during a crisis?
The authority named in the escalation plan, supported by appropriate specialists. Daily account access does not automatically include official-statement authority.
How can we verify the supplier’s work?
Review a permitted sample across the whole route: factual accuracy, authority boundaries and handoff quality, not reply count alone.
Prepare sanitized examples, existing policies and the roles receiving escalations before requesting a proposal. These inputs are more useful than asking for “professional replies around the clock” without defining what that means.
